AI USE CASE IDENTIFICATION AND ROADMAPPING
Build an AI plan around the work your teams actually do
A list of ideas is a start. To decide which deserve time and budget, you need to understand the problem behind each one, how often it occurs, who it affects and what it would take to improve it.
Koshima works with leaders and teams in one department or across several functions. We gather evidence, compare opportunities and help you decide which to investigate first.

HOW WE WORK
How we identify opportunities and agree priorities
-
Understand the business goals and the work
We speak with leaders, managers and the people completing the work. We examine the tasks, delays, repeated effort and information gaps that affect your team’s ability to achieve its goals.
This helps us understand the problem before recommending where AI could help.
-
Check the opportunities against what happens in practice
We review the findings with the relevant people. We clarify how often a problem occurs, who it affects, what information is available and what could prevent an improvement.
We distinguish between opportunities that involve developing people’s skills, changing a process or introducing additional technology.
-
Compare the potential value
We use the Koshima TIME framework to examine potential time savings, better use of resources, financial value and improvements for employees, customers or partners.
We consider these benefits alongside the preparation and effort required. Estimates and assumptions are clearly identified.
-
Agree what deserves further attention
We bring the findings together and work with your organisation to agree priorities, responsibilities and next steps.
You can see which opportunities deserve further investigation, which need preparation and which are less suitable at this stage.
How we compare opportunities
Koshima’s TIME framework helps you compare different opportunities on the same basis.
Time
Where is time lost today, and how much might be saved?
Investment
Could existing people, systems or other resources be used more effectively?
Money
Could this reduce costs or bring in more revenue?
Experience
Could it improve the quality of work or the experience for staff or customers?
The initial scores help compare ideas. For the strongest candidates, we identify what needs to be measured before you commit money.
ILLUSTRATIVE EXAMPLE
Reviewing incomplete applications
An operations team spends time checking applications and asking customers to send missing information. We would ask which checks follow clear rules, which need judgement, and how much work each follow-up creates.
One option could be to flag possible omissions for a reviewer. We would look at time saved after review, how often complete applications might be flagged and what happens if something is missed. That helps the team decide whether to test the idea or change the process another way.
What you receive
A catalogue of opportunities
The problems identified, affected roles and where AI could help.
A prioritised shortlist
The opportunities recommended for further attention, with the reasons behind their priority.
The questions that still need answering
Assumptions, information gaps and requirements that could affect the decision.
Agreed next steps
What should happen next and who needs to be involved.
Investigating selected use cases
For opportunities agreed for deeper investigation, we examine the work step by step and prepare a more detailed use case report.
The report explains the current problem, the proposed approach, the people affected and the potential benefits. It also records important requirements, dependencies, checks and measures for assessing progress.
Your organisation has a clearer description of what it is considering before committing to further work.
Turning priorities into an AI roadmap
The roadmap sets out how your organisation can move forward with its agreed priorities.
We identify what should happen first, what must be ready and how later stages depend on earlier work. The plan covers the people, information, systems and skills involved, together with the decisions and measures needed at each stage.
Your teams receive a phased plan that helps them coordinate their work and review progress. Where specialist technical design or implementation is required, we make that requirement clear.
ILLUSTRATIVE ROADMAP STRUCTURE
A phased plan with clear decisions
Prepare
Confirm the people, information and access needed for the agreed priority.
Test and review
Try the proposed approach and review results against agreed measures.
Decide what follows
Use the findings to agree improvements, responsibilities and the next stage.
The stages, timing and decisions reflect your organisation’s priorities.
