Security, trust and compliance. Why this conversation can’t be avoided.

How people actually work.
Where Copilot Chat helps.
Where it’s misunderstood.

This post is a little different.

Because once AI moves out of curiosity and into day‑to‑day work, the conversation changes. It stops being just about speed or convenience and starts becoming a leadership issue.

Not because something has gone wrong, because responsibility doesn’t quietly disappear just because a new tool feels useful.


What we’re seeing in the real world

Across the GCC and the UK the same pattern keeps showing up and its no surprise.

Employees are using AI tools daily, mostly the free versions of tools like Gemini, ChatGPT, Grok. On the surface, this looks harmless. Someone is trying to write faster, think clearer or get unstuck but when you sit with leaders and actually unpack what’s happening, the implications start to stack up.

In most cases we see:

  • Accounts are unconfigured

  • Work information is being shared

  • People don’t fully understand where that data goes

This means organisations now have business information leaving their environment in ways that were never designed, approved or even noticed.

Sales teams pasting customer context, HR teams reworking sensitive communications, Procurement teams summarising supplier details, Leaders sense-checking strategy documents.

None of this is malicious but it creates a situation where leaders think they are operating within defined boundaries, while day-to-day work has already moved on.

That gap matters. Because when something eventually comes to light it doesn’t feel like an AI problem. It feels like a governance failure.


The uncomfortable part. Responsibility doesn’t disappear

This is where the conversation usually gets quiet.

AI doesn’t remove responsibility but it concentrates it. There are three areas where this shows up very quickly.

  • Confidentiality & NDAs

    When information covered by NDAs is shared outside approved systems, the agreement doesn’t become softer just because a tool felt informal. The impact here is simple. If a partner relationship is damaged or trust is broken, the explanation that “someone didn’t realise” rarely holds.

  • Internal policy & accountability

    Most organisations already have policies about data handling, customer information and internal documentation. AI doesn’t replace these, it sits on top of them. When employees use tools that fall outside those policies, accountability doesn’t sit with the tool. It sits with the organisation that allowed the gap to exist.

  • Regulatory exposure

    Regulators don’t assess intent, they assess outcome. If sensitive information ends up in the wrong place, the question isn’t how helpful the tool was. It’s whether appropriate controls were in place. That’s an uncomfortable realisation for many leadership teams.

AI hasn’t introduced new rules. It has simply made the consequences of ignoring existing ones more visible.

 

Why banning AI rarely works

Many organisations have tried to deal with this by restricting access.

Disable certain tools.
Block attachments.
Limit functionality.

What actually happens is entirely predictable and very common.

People switch devices and they use personal laptops. They move work into tools the organisation can’t see and this is not new. Not at al, we’ve seen this before and leaders have because they're mostly at an age where they've lived it before.

In the early days of public cloud, teams didn’t wait for approval. They put workloads on credit cards, spun up environments without telling anyone. Leadership only found out when something broke.

AI follows the same pattern. When tools are provided without guidance, behaviour drifts. When guidance is clear and tools are fit for purpose, behaviour stabilises. Blocking rarely reduces usage, it just reduces visibility.


Why starting with Copilot Chat changes the risk profile

If an organisation is already using Microsoft 365, a decision has already been made. That decision is to trust Microsoft with email, files, calendars, presentations, spreadsheets and collaboration.

Copilot Chat sits inside that same environment.

From a data perspective, it inherits mostly the same boundaries as email, OneDrive, SharePoint, Excel online and PowerPoint online. In practical terms it’s operating in the same place your work already lives. That doesn’t mean there are no considerations.

Highly regulated industries will always need to look deeper but for most organisations Copilot Chat represents a far lower-risk starting point than unmanaged, personal AI accounts.

There is one area worth calling out clearly though. Permissions.

Many organisations don’t have role-based access nailed down as well as they think. Copilot doesn’t create that problem but exposes it. And while that can feel uncomfortable, it’s usually a sign that the issue existed long before AI arrived.

Head-in-the-sand approaches don’t fix that. Visibility does.

 

The real risk isn’t the tool. It’s the gap

The biggest risk we see isn’t ChatGPT and it isn’t Copilot but it’s the gap between:

  • How people actually work

  • And how leaders think work happens

AI makes that gap visible very quickly.

Without clear guidance, people make their own decisions and without education, they fill in the blanks themselves.

That’s how behaviour becomes inconsistent and how risk creeps in quietly.

 

What leaders actually need to do

The first step is the hardest. Acknowledging what’s already happening.

Most leaders don’t need complex frameworks, they need clarity. In practice, the organisations handling this best tend to do a few simple things well:

  • They clearly state which AI tools are acceptable starting points

  • They explain why, in plain language

  • They put a simple, usable AI policy in place

  • They train people on how to use the chosen tools properly

When people are given a tool that works, guidance they understand and training that connects to their real work, behaviour settles. They don’t need to look elsewhere, honestly they don’t want to.

Value reduces experimentation, not restrictions.
